The five-stage model for why most enterprise AI dies in proof-of-concept. Excitement. Scoping. Sandboxing. Stall. Abandonment. The trap springs at Sandboxing.
Every enterprise AI initiative starts the same way. A senior leader sees a demo. The demo is genuinely impressive. The leader names a small team to run a pilot. The pilot is funded, scoped, and kicked off. Six months later, the pilot has ended. The workload it was supposed to handle is still being handled the old way. Nobody is sure who made the decision to wind it down. The team who ran it has been quietly redeployed. The slides remain on a shared drive.
I have watched this exact arc play out across four companies, dozens of pilots, two technology eras. The pattern is so consistent that I gave it a name. The Pilot Trap. Five stages. One trap. The trap is the third stage, and it springs when nobody is looking.

Excitement · "this changes everything"
A senior leader sees a demo. The demo is real, the capability is real, the use case is plausible. A small group forms. The Slack channel gets named. The shared drive gets a logo. Energy is high and the budget is approved on a phone call.

Scoping · the friendly version
The team picks a use case. The use case is chosen for how well it will demo, not how well it will deploy. The boundary of the pilot is drawn around what the model can do, not around what the workflow requires. The deliverable is described as "validate feasibility." Nobody objects, because the only people in the room are people who agreed to be in the room.

Sandboxing The trap springs here
The team builds the pilot in a sandbox. The sandbox has none of the integrations, none of the policies, and none of the people who own production. The pilot works. The pilot works beautifully. And then production calls.
Production calls and brings three friends: IT security wants to know how the agent handles secrets. Procurement wants to know what is in the EULA. Legal wants to know what happens when the agent gets a thing wrong on a Tuesday in Q3. None of these three were at the original demo. None of them were at the scoping. They are now setting the terms of deployment, and the terms are different from the terms the pilot was built against.

Stall · the polite kind
The pilot does not officially fail. It simply stalls. The next review meeting moves out a quarter, then two. The executive sponsor moves on to the next priority. The team running the pilot is still on the org chart but their calendar has filled with other work. The vendor is still on the contract but the success criteria have not been signed. Everyone is busy. The workload is still being done the old way.

Abandonment · the unspoken kind
Nobody decides to abandon the pilot. The pilot is abandoned by the absence of a decision to continue it. The CV of one team member lists "shipped AI capabilities" under this quarter. The company website lists this in a customer success post. The workload it was supposed to handle is now handled by the same person who handled it in 2023, and there is now an audit log.
What the framework does for you.
The trap is the third stage, and it is the only stage where the framework changes the outcome. By the time you are at Stall, the pilot is over. By the time you are at Abandonment, the company has forgotten it.
Naming the trap lets you put the three friends in the room at Scoping. IT security, procurement, legal. Their answer is rarely yes, and usually not until next quarter. That is the point. The pilot designed against the right calendar deploys. The pilot designed against the wrong calendar is theatre.
Most enterprise AI dies in Sandboxing. The vendors who figure this out will ship more deployments in 2026 than the vendors who ship better models.
Where it came from.
I named the Pilot Trap in October 2025, in an internal memo for a UiPath customer who had been running AI pilots for two years without a single one reaching production. I have used some version of it at every company I have worked at since 2018, though I did not have the name for it then. The earliest version was a slide I drew in a Microsoft offsite that said "the pilot ends, the workflow continues" and I have been chasing that observation ever since.
